The inbox is not a task list
An inbox is ordered by arrival time, which correlates with nothing that matters. Working it top to bottom means letting other people's send times set your priorities.
It's also a task list you don't control the contents of. Anyone can add to it at any time.
One extraction pass
Go through once. For each message: is there a commitment here that's actually mine?
If yes, write the commitment into your task list in your own words — "send Priya the Q3 numbers", not "re: re: fwd: numbers". If no, archive it.
You're not answering anything on this pass. You're extracting.
Then close it
Once extracted, close email. Leaving it open converts every arrival into an interruption, and Mark, Gudith & Klocke (2008) found interrupted work carries measurably higher stress, frustration and effort even when it gets finished faster.
Two or three deliberate email windows a day beats a permanently open tab.
Rank the combined list once
Now you have one list containing both self-generated work and extracted commitments. Rank that once, by consequence of delay.
The point of merging is that a real deadline from an email should be able to outrank your own work — which it can't while the two live in separate systems.

Isn't this just inbox zero?
Inbox zero is about the inbox being empty. This is about the inbox not being where your commitments live. You can run this and still have a thousand archived messages.
What about urgent emails while email is closed?
Genuinely urgent matters reach people by phone or chat. If your organisation treats email as an urgent channel, agree a different channel for actual emergencies — that's a norms problem, not a triage one.
How long should the extraction pass take?
Ten to fifteen minutes for a normal day's volume. It's fast because you're not composing replies, only extracting commitments.
